But a factory price sheet doesn't include freight, warranty logistics, minimum order quantities, or the person who answers the phone when three modules arrive with micro-cracks. This guide walks through how direct sourcing actually works in the U.S. market, what the numbers look like at different volumes, and how to decide whether factory-direct, a distributor, or an installer channel is the right move for your project.

    What "direct from manufacturer" really means

    Almost no module factory sells single-pallet orders to homeowners. When manufacturers talk about direct sales, they usually mean one of three arrangements:

    • Full container loads (FCL). The classic factory-direct deal. You commit to roughly 350–400 kW of modules in one purchase, and the factory prices you at the bottom of the curve.
    • Pallet-quantity programs. Some manufacturers and their U.S. subsidiaries run dealer programs where one to ten pallets move at near-direct pricing with domestic warehousing.
    • Direct-to-EPC contracts. Commercial and utility buyers negotiate master supply agreements that lock pricing and allocation across multiple projects.

    Everything else marketed as "direct" is usually a distributor or broker with a freight forwarder relationship. That's not a knock — a good distributor adds real value — but you should know which layer of the chain you're actually buying from before you compare prices.

    The math: what factory-direct pricing looks like at each volume

    The reason direct sourcing exists is a steep volume curve. Here's what the pallet and container math looks like with a typical 450 W residential-format module:

The same wattage bought as single modules at $0.70/W would run $253,900. The gap between those two numbers is why installers and commercial buyers chase direct channels — and why factories can enforce minimums.

    One caution from the field: the cheapest $/W quote I ever took on a container turned into the most expensive module I ever bought after freight, port fees, and a 6% transit damage rate the factory wouldn't cover. Landed cost is the only number that matters.

    An ex-works or FOB price is the start of the conversation, not the end. A realistic landed-cost stack for a container of modules into a U.S. port looks like this:

    There's no universally right answer in that table. A 12 kW homeowner project has no business buying a container. A 400 kW commercial rooftop has no business paying retail pallet pricing. Match the channel to the volume.

    How to vet a manufacturer before you send a deposit

    The module market has attracted every kind of seller, including shell entities that exist only long enough to collect deposits. My vetting process has five gates, and I don't move past gate one until each is cleared:

    1. Tier 1 status and bankability. Tier 1 is a BloombergNEF bankability classification, not a marketing badge. Cross-check any claim against the current Tier 1 list for 2025 and read what the Tier 1 designation actually means before you weight it.
    2. Factory audits and certifications. Ask for IEC 61215 and IEC 61730 certificates, UL 61730 listing for the U.S. market, and an ISO 9001 certificate with a verifiable number. Independent factory audit reports (from firms like PVEL or STS) are worth paying attention to.
    3. U.S. legal entity and support. A domestic warranty office matters at year seven of a 25-year warranty. Check whether the brand maintains U.S. stock for replacement modules.
    4. References at your volume. A factory that serves gigawatt utility buyers may treat a single-container buyer as an afterthought. Ask for two references who bought at your scale.
    5. Payment safety. Telegraphic transfer with a balance against bill of lading is standard. Irrevocable letters of credit add cost but real protection on six-figure orders.

That number — not the day-one nameplate — is what your production model should bank.     The step-by-step ordering process that avoids disasters

    After a dozen factory transactions, here's the sequence that has kept us out of trouble:

    1. Request quotes on identical specs. Same wattage class, same technology, same Incoterm. Comparing a FOB Shanghai quote to a DDP Houston quote is meaningless.
    2. Get a proforma invoice with named model numbers. "450W mono" is not a SKU. The PI should name the exact module family and electrical characteristics.
    3. Verify certifications against the PI. UL listing numbers can be checked in UL's public database in five minutes. Do it.
    4. Order a sample pallet first when volume justifies it. Flash-test reports from the factory are fine; a pallet in your hands is better.
    5. Book freight with cargo insurance and a damage protocol. Photograph every pallet before it leaves your dock area. Claims die without documentation.
    6. Inspect and test on receipt. Spot-check Voc and connector integrity on at least 10% of modules before signing the delivery receipt clean.

    Every factory quote carries an Incoterm, and the difference between them is measured in real money and real risk. Learn these four cold:

Once you've cleared two or three shipments, FOB gives you the control and the savings.

    Five mistakes first-time direct buyers make

    I've made or watched every one of these, and each one costs five figures:

    1. Comparing ex-works prices against delivered prices. A $0.24/W EXW quote can land at $0.29/W after freight and tariffs. Always normalize quotes to landed cost per watt before comparing.
    2. Skipping the sample pallet. Flash-test reports are generated at the factory. A sample pallet in your own hands, checked with your own meter, is the only verification that can't be curated.
    3. Ignoring the replacement-module pipeline. Ask where warranty replacements ship from. If the answer is a container from overseas on a 10-week lead time, a single failed module can stall a commissioned system for a quarter.
    4. Underestimating receiving labor. A container is 26 pallets and roughly 20,000 pounds of glass. You need a dock or a forklift with extensions, a crew, and a plan for pallet disposal. I've seen buyers pay $600 in driver detention fees because their "forklift" was a rented skid steer with 6-foot forks.
    5. Buying the cheapest watt instead of the bankable watt. A factory with no U.S. entity, no audit history, and a price 15% below market is not a deal. It's a deposit you'll write off.

    A detail the factory never mentions: 806 modules need somewhere dry, flat, and secure to live. Modules store fine indoors on their original pallets for a year or more, but outdoor storage invites water intrusion at connectors, pallet collapse, and theft — a pallet of premium modules is a five-figure target sitting in a visible stack. Budget for warehouse space or schedule your container to land when your projects can absorb the product within 60–90 days. Most commercial property policies exclude stock above a low sublimit unless it's scheduled, and a yard full of modules is exactly the kind of loss an adjuster loves to dispute.     Warranties: the part of the deal that matters in year nine

    Every factory quote includes two warranties: a product (workmanship) warranty, typically 12–25 years, and a performance warranty, typically 25–30 years. Read the exclusions. The three that bite buyers most often:

    • Labor and freight exclusions. Many factories replace the module but not the truck roll to install it. On a residential roof, the labor can exceed the module value.
    • Installer-certification clauses. Some warranties require installation by a licensed contractor — relevant if you're a DIY buyer sourcing direct.
    • Claim windows. Damage claims often must be filed within days of delivery. Miss the window and the conversation is over.

    Trade policy: the variable that can erase your savings overnight

    No honest guide to factory-direct sourcing can skip tariffs, because they have re-priced this channel repeatedly. The U.S. module market has been shaped by successive trade actions — Section 201 safeguard tariffs, Section 301 duties, and antidumping/countervailing duty (AD/CVD) cases covering cells and modules from several Southeast Asian countries — and the country-of-origin map on a quote from last year may be obsolete this quarter. The practical consequences for a direct buyer:

    • Origin matters more than brand. The same module family assembled in a different country can carry a materially different duty rate. Your broker should classify the exact HTS code and confirm current exposure before you sign the PI, not after the container sails.
    • Circumvention findings can be retroactive. Some AD/CVD outcomes have applied to goods already on the water. A letter of credit doesn't protect you from a duty bill; only current legal advice does.
    • Domestic content has new value. Projects chasing domestic-content adders or BABA compliance should look at U.S.-assembled product from makers like Mission Solar even at a per-watt premium — the incentive math often flips the comparison.
